Lane I · Business Strategy · Structural Question

The structural question, surfaced as a defensible choice.

Concordance Advisory is for the questions with more than one right answer — questions of choice, not fact. The deliverable is the surfaced choice and the reasoning that made it defensible.

The Shape of the Work

A structural question, walked through. The shape of a strategic choice is the same shape across engagements — only the content changes.

Engagements

Four shapes of structural question this lane works on. They are not separate services; they are the same practice applied to different surfaces.

I.1

Operations & Decision Rights

Org design · Ownership · Escalation

Where the decision actually sits — and what authority is held at each level. Often resolved with a single document that the team reads once and runs with.

I.2

Positioning & Product Strategy

Market choice · Defensible distinction

Which customer, which problem, which tradeoff. The deliverable is usually a positioning memo plus a one-page artifact the team can put in front of the next customer.

I.3

Technical Strategy & Platform Direction

Build vs. buy · Where to invest

For technology organizations in a moment of platform choice. Brings engineering, product, and finance into the same room with a document that survives the meeting.

I.4

.NET & AI Integration

$3,000 – $15,000 per project · Named specialization

Production LLM features inside existing .NET applications — RAG, AI-assisted workflows, intelligent search, semantic interfaces. Shipped as code with tests, with documentation your team owns. Also: legacy .NET Framework → .NET 8+ modernization at the pace your business can absorb.

Working Shape

What an engagement actually looks like. Numbered, not narrated.

i.

Twenty minutes, on the phone

The first conversation is free. The goal is to confirm we're in Lane 1 (and not Maieutic), and to see whether the question is one I can move on. If not, I will say so and try to point you somewhere useful.

ii.

A short, written scope

If we proceed, the next deliverable is a one-page scope: the question, the surfaces to look at, the artifacts I'll produce, the timeline, and the price. Fixed-fee when the shape is clear; retainer for open-ended work.

iii.

Working sessions, not a discovery phase

Most engagements run two to six working sessions over two to six weeks. Each session produces a draft. The deliverable is the surfaced choice — a written decision with reasoning — by the end of the last session.

iv.

Reasoning that travels

Whatever I produce, your team can run, extend, and own after I'm gone. The reasoning is in the artifact. The artifact is the deliverable. You don't need me to use it.
